Theory is cheap, so here's a real build. A friend runs a small trading/distribution business β€” 5 people, decent revenue, dying inside spreadsheets. I spent two weekends rebuilding their back office with AI + automation. Here's everything: the stack, the mistakes, the numbers.

🩹 The before picture (the "silent tax")
  • Every order confirmed manually over WhatsApp β€” ~6 h/week
  • Same 12 customer questions answered by hand, every day β€” ~5 h/week
  • Invoices generated one by one from a Word template β€” ~4 h/week
  • Weekly sales report assembled from 3 sheets, every Friday evening β€” ~3 h/week
  • Owner "checking in" because nothing was visible β€” ~4 h/week
Total: ~22 hours a week of a small team's life, gone. Nobody was lazy β€” the process was just built one sticky-note at a time.

πŸ”§ The stack (boring on purpose)
  • Intake: one simple order form (WhatsApp Business quick-replies feeding a Google Sheet). One source of truth. No more scattered chats.
  • Automation: Make/Zapier-style scenarios β€” new row in the sheet β†’ auto-confirmation message to the customer + task row for fulfilment.
  • AI layer: ChatGPT drafts the 12 FAQ answers β†’ team built canned replies. 80% of questions now answered by template in 15 seconds; AI drafts the weird 20% for review.
  • Invoices: sheet rows β†’ auto-filled invoice template β†’ PDF emailed. Human only touches exceptions.
  • Reporting: sheet β†’ simple dashboard. Friday report builds itself. Owner stopped "checking in" because he can see everything live.

πŸ’Έ The honest cost breakdown
  • Automation platform: β‚Ή0–800/month (started on free tier, upgraded for volume)
  • AI subscription: β‚Ή0 (free tier was enough) β€” upgraded later for speed, not necessity
  • My two weekends: free for them, but if you hire this out it's a $300–1,500 project β€” see the freelancing pricing guide if you want to be the one selling it πŸ˜‰
  • Team training: two 1-hour calls. The hardest line item, honestly.

πŸ“Š 90 days later
  • Busywork: 22 h/week β†’ 4 h/week
  • Order confirmation time: hours β†’ under 2 minutes
  • Invoice errors: roughly halved (auto-fill beats tired humans)
  • Owner's Friday evenings: returned to owner

⚠️ What broke (so it doesn't break you)
  1. Week 1: the team bypassed the form because old habits felt faster. Fixed it by making the form mandatory for commission credit β€” adoption problem solved in a day. Automation fails are people problems, not tech problems.
  2. WhatsApp confirmations fired twice on duplicate sheet rows. One dedupe filter later, fixed. Always add dedupe.
  3. AI drafted an over-friendly reply to an angry customer. Rule added: AI never replies to complaints directly β€” drafts only, human sends. Keep humans on anything emotional.

πŸ” How to copy this
  1. Track every repetitive task for one week β€” time each one
  2. Pick the top 2 time-eaters (not 10 β€” two)
  3. Automate the boring one first. Win β†’ trust β†’ budget for the next

Would love to see real case studies with numbers. Most 'I made $X with AI' posts on Twitter are 90% fake. Screenshots of Stripe or it didn't happen imo. Even anonymized revenue numbers + what worked/what didn't would be 10x more useful than vague strategy posts.
