• Invoices: sheet rows → auto-filled invoice template → PDF emailed. Human only touches exceptions.
  
• Reporting: sheet → simple dashboard. Friday report builds itself. Owner stopped "checking in" because he can see everything live.
  

💸 The honest cost breakdown

• Automation platform: ₹0–800/month (started on free tier, upgraded for volume)
  
• AI subscription: ₹0 (free tier was enough) — upgraded later for speed, not necessity

⚠️ What broke (so it doesn't break you)

1. Week 1: the team bypassed the form because old habits felt faster. Fixed it by making the form mandatory for commission credit — adoption problem solved in a day. Automation fails are people problems, not tech problems.
   
2. WhatsApp confirmations fired twice on duplicate sheet rows. One dedupe filter later, fixed. Always add dedupe.
   
3. AI drafted an over-friendly reply to an angry customer. Rule added: AI never replies to complaints directly — drafts only, human sends. Keep humans on anything emotional.
